A subscription brand does not need another batch of generic email templates. It needs customer journeys that reflect the first shipment, the next renewal, a failed payment, a pause and a cancellation. This guide is for ecommerce teams choosing a lifecycle email agency with a clear commercial brief and realistic accountability.
First decide whether the problem is messaging or data
A lifecycle specialist can design segments, content, experiments and sending rules. But if subscription events arrive late or consent is inconsistent, an integration partner may need to fix the foundation first. Asking one agency to own both without naming the boundaries is how small email projects become large surprises.
- Lifecycle agency: customer journey strategy, segmentation, copy, design, deliverability and testing.
- CRM/data partner: event tracking, identity resolution, subscription platform and ESP integration.
- Your product and support teams: cancellation policy, payment recovery, customer promises and approval of messaging.
What to ask before requesting a proposal
- Which events trigger onboarding, upcoming renewals, payment failure, pause and cancellation? Who owns those events?
- How do you separate transactional notices from marketing, and handle consent and opt-outs across markets?
- How will you measure incremental retention rather than attributing every recurring order to email?
- What controls prevent excessive frequency, duplicate sends and irrelevant winback messages?
- Will we own the flows, segment definitions, documentation and test history when the contract ends?
Scope and budget: separate discovery from delivery
Request a priced discovery phase covering data quality, consent and the customer journey map. Then scope a limited implementation: for example, three priority journeys, content variants, event-level QA, launch support and a measurement plan. Share your subscription model, platforms, markets, languages, internal development capacity and approval process before comparing fees.
Look beyond open rates. Review deliverability, clicks, cohort churn, reactivation, complaints and unsubscribe rates, while accounting for customers who would have renewed anyway. Klaviyo notes that Apple Mail Privacy Protection can inflate open metrics, making them a weak standalone success measure.
Red flags worth taking seriously
- Revenue guarantees before anyone has reviewed subscription and margin data.
- The same abandoned-cart and winback flows offered to every subscription business.
- No testing plan for payment failures, cancellations, consent or suppressed contacts.
- Reporting is included, but handover and ownership of the implementation are not.
A brief that attracts the right agency
Explain your product, renewal cadence, main reasons for churn, current ESP, subscription platform and decision owner. Include one concrete decision you want the project to improve in the first 90 days. Ask for an initial hypothesis, a measurement design and a clear list of exclusions.
If the real issue is broader, compare agency categories, CRM and marketing automation partners or ecommerce CRO specialists.
Find an agency that fits your subscription model
Share your systems, key journeys, approximate budget and the work you need owned. Mosai helps you explore relevant agencies; it does not promise a particular outcome.
