Choosing a PIM platform is not the same as choosing the team that will make it work. For ecommerce businesses managing multiple product families, languages, suppliers and channels, the implementation partner shapes the data model, integrations and everyday workflows. This guide helps you evaluate a PIM implementation partner without confusing the job with feed optimisation for paid shopping campaigns.

Shortlist checklist: ask for evidence, not adjectives

  • A sample product model covering attributes, variants, languages and approval rules.
  • Clear ownership of data across ERP, PIM, DAM, ecommerce and marketplace feeds.
  • Hands-on experience with your PIM platform and the integrations in your stack.
  • Named delivery people for architecture, migration, testing and training.
  • A phased launch plan, measurable acceptance criteria and a post-launch support model.

When is a PIM implementation partner the right hire?

PIM is useful when product descriptions, attributes, translations and assets are fragmented across suppliers, spreadsheets and storefronts. It can centralise, enrich and distribute marketing product information, but it does not automatically replace ERP, inventory management or DAM. Akeneo’s integration guidance makes an important distinction between product content managed in PIM and frequently changing stock and price data commonly managed elsewhere.

If the core product catalogue is sound and the immediate problem is Merchant Center diagnostics, feed rules or paid-shopping performance, start with an ecommerce product-feed agency instead. The deliverables and specialists are different.

Define the project before requesting proposals

  • Catalogue: product families, SKUs, variants, attributes, languages, suppliers and channels.
  • Systems: ERP, DAM, commerce platform, marketplace connections and existing product databases.
  • Quality: missing attributes, duplicates, taxonomy issues and approval rules.
  • People: product-data owners, reviewers, editors and integration maintainers.
  • Delivery: discovery, migration, testing, documentation, training and ongoing operations.

Seven criteria for evaluating PIM partners

1. Product modelling expertise

Give each candidate a representative product family, ideally one with messy variants or incomplete attributes. Ask them to show which values belong at family, product and variant level. Good answers explain trade-offs, not just features available in the platform.

2. Integration ownership

Request a source-to-destination diagram with field ownership, update frequency, monitoring and error recovery. Ask what happens when an upstream ERP field changes or a marketplace rejects an update. A connector without an operational plan is not a finished integration.

3. Migration and data quality

Look for data profiling, mapping, test migrations and reconciliation. Agree what counts as an acceptable result before cutover. Include negative cases: missing mandatory fields, duplicate identifiers and products that should not publish.

4. Verified platform capability

Check claimed certifications and partner tiers with the platform vendor. Interview the people who will actually deliver the work and request references from comparable catalogue environments. If the platform has not been selected, consider a vendor-neutral requirements phase first.

5. Sustainable operations

Define who will add a new product family, manage translation workflows and maintain connectors after go-live. Training, permissions, documentation and handover are part of the project, not optional extras.

6. Governance and decision-making

Bring ecommerce, IT, merchandising and procurement into the decision process. Name an internal data owner who can resolve competing requirements. Ask the partner how it records design decisions and handles change requests.

7. Commercial clarity

Compare quotes on the same scope. Separate software licensing, discovery, configuration, integration work, data cleansing, migration, testing, training and support. Ask which assumptions would trigger a change order.

A practical selection exercise

Run a short, paid discovery exercise with shortlisted teams using the same sample product family. Have each team demonstrate its proposed model, integration boundaries, validation rules and first release. Score the decisions and clarity of the handover, not the presentation polish.

Red flags

  • A fixed implementation timeline without inspecting your product data.
  • No clear boundary between ERP, PIM and commerce responsibilities.
  • Sales specialists attend every meeting but the delivery architect is unavailable.
  • No migration rehearsal, monitoring plan or failure-recovery procedure.
  • Support and documentation are excluded or left undefined.

Questions to ask before signing

  • Which product family would you implement first, and why?
  • What data belongs in PIM versus ERP, DAM and the storefront?
  • How will you measure catalogue completeness and migration accuracy?
  • What is your plan for variants, translations and channel-specific requirements?
  • Which named specialists will work on our project?
  • How do you detect and resolve failed synchronisations?
  • What will our team own six months after go-live?

Frequently asked questions

Should we choose the PIM platform or the implementation partner first?

Start with your product-data requirements and system landscape. If the platform is undecided, keep independent selection advice distinct from implementation sales.

What determines PIM implementation cost?

Data quality, integration complexity, catalogue structure, localisation and internal capacity drive the work. Request a scoped estimate with explicit assumptions rather than a generic cost per SKU.

Can a single agency manage PIM and product advertising?

Sometimes, but check both capabilities separately. PIM implementation is primarily a data architecture and workflow project; feed optimisation and retail media are activation disciplines.
